7× ROAS in 60 Days for an Authorized Luxury Boutique

Client

The client is an authorized boutique retailer of an iconic European luxury house (writing instruments, leather goods, fine watches), based in France. The boutique carries the full prestige of the house's name without being the brand itself. That distinction is everything in paid media.

Challenge

Selling the brand's products as an authorized reseller creates a structural tension that most agencies never resolve. The brand name drives search intent — customers search for "[brand] fountain pen" or "[brand] wallet," not for the boutique. Yet bidding on branded terms without a disciplined strategy means paying a premium to compete against the brand's own digital presence, other authorized dealers, and grey-market operators simultaneously.

The boutique came to WeAdU with campaigns that were running — but not winning. The account was bleeding spend on broad, undifferentiated traffic, conversion rates were inconsistent across product categories, and Shopping campaigns lacked the structural granularity that high-average-order-value luxury retail demands. The brand-name keyword question was unresolved, and the absence of a systematic negative keyword framework meant budget was leaking into irrelevant and competitor-adjacent queries.

The goal was clear: turn a technically live account into a precision instrument — one capable of generating strong, repeatable return on ad spend in the luxury tier.

Approach

WeAdU applied its core methodology — Refine → Test → Automate → Scale — starting with a full structural audit.

Shopping campaigns were rebuilt around performance segmentation. Products were classified using custom labels aligned to category, margin profile, and search behaviour, enabling the budget to follow actual performance signals rather than platform defaults. A tiered Shopping architecture separated high-intent brand-category queries from broader catalogue traffic, with each tier managed under distinct bidding logic.

Brand-term strategy was handled with precision. As an authorized reseller, the boutique has a legitimate place in brand-specific search results — but only when the match types, ad copy, and landing experience reinforce that authorization clearly. WeAdU structured the branded campaigns to protect that position while maintaining strict negative keyword coverage to filter out queries where the boutique had no competitive advantage.

Across all campaigns, operator control was maintained in full: no automated campaign expansion, no Smart Bidding handed over without explicit performance thresholds, and systematic exclusion of irrelevant placements and query patterns. Every structural decision was documented.

Results

Within 60 days of restructuring, the boutique reached 7× ROAS.

The result reflects what disciplined paid-media architecture delivers in the luxury reseller segment: a campaign structure aligned to how real buyers search for high-consideration products, with spend concentrated on queries that convert — and zero tolerance for waste.

Not an authorized reseller? WeAdU works with DTC brands and traditional retailers too. The methodology scales.

A note on our track record

WeAdU is the current home of a Google Ads practice founded in 2002 by Jean-François Pen. Over more than two decades, that practice has operated as a freelance consultancy and through several companies founded and led by Jean-François — including Arasaka, Y Commerce, Generads and KEYWY LLC — as he relocated internationally. The company names changed; the practitioner, the method and the accountability never did. Results, case studies and client testimonials on this site may therefore reference campaigns delivered under those earlier structures. Every engagement cited was personally managed by the same leadership that operates WeAdU today. All figures are drawn from real advertising account data. Where clients are not named, it is to respect their confidentiality.
